Five tests
A leadership team can pressure-test readiness with five questions.
- Can we show how appetite becomes an underwriting decision?
- Can we explain changes in performance before a partner identifies them?
- Can we produce a current authority map without manual reconstruction?
- Can we connect claims learning to portfolio action?
- Can the organization operate through a key-person absence?

Readiness should be managed as a continuing operating state. A quarterly evidence review—owned across underwriting, operations, finance and claims—can expose gaps while they are still manageable.
Readiness is revealed by exceptions
A polished evidence pack can describe the intended operating model. A carrier learns more by examining what happened when the model was stressed: a referral was mishandled, bordereaux were late, loss experience moved or an authority ambiguity surfaced.

The counterpoint: perfect evidence can signal bureaucracy
More documentation is not always better. Controls that require duplicate entry or lengthy narrative can slow judgment without improving assurance. Carrier readiness should be measured by the reliability and usefulness of evidence, not by the volume produced.

The countercase: evidence can become theater
Documentation volume can conceal weak judgment as easily as it proves control. Duplicate controls and bespoke partner packs divert attention while creating inconsistent versions of the same portfolio. Carrier readiness should reduce reconciliation and shorten meetings, not reward administrative output.
The strongest readiness test is whether ordinary operations create the evidence a partner needs and whether that evidence changes decisions before renewal.
